The unconscious brain: your first reaction is a suggestion, not an order

Why your brain does so much before you notice it, how long it really takes for something to run by itself, and where your influence actually begins.

You cycle home after a long day. On the way you are still turning over a conversation from this afternoon, the one that went differently from how you wanted, and you work out exactly what you should have said. Meanwhile you turn a corner, you brake for a car that fails to give way, and you ride on. Then you put your bike away, you slide the key into the lock, and you realise you can remember almost nothing of the last few kilometres.

So who was cycling?

The most tempting answer is that somebody else was steering. A second driver behind your forehead who takes over the moment you drift off. That is not how it works.

You were cycling. Just not the part of you that can report on it afterwards. You kept your balance, you read the traffic and you chose your route, and all of that went perfectly well. What is missing is not the action, but the memory of it.

That difference is worth holding on to. Not being able to recount something is not the same as not having done it.

In this article I want to explain as simply as I can why your brain does so much without you, how long it takes before behaviour moves over to that side, what it costs you, and where your influence really lies.

Your attention is a torch, not a ceiling light

Picture yourself standing in a large dark room in the evening, holding a torch. You can see the chair you are shining it at, and nothing else. Turn the beam towards the cupboard and the chair disappears into the dark. The room is still entirely there. You simply see a small piece of it at a time.

That is how your conscious attention works. It is narrow, it is slow, and it can only shine properly on one thing at a time.

The trouble is that a hundred things have to happen at once. You need to keep your balance, recognise faces, place sounds, judge danger and find words. If all of that had to sit under the torch, you would never get anywhere.

So your brain does something clever. Anything you repeat often enough in the same situation gets handed over to a faster system that does not need your attention.

Research into habits describes how this happens. When you repeat the same response in the same setting, that response becomes ever more firmly tied to the situation it belongs to. The situation then becomes a cue. The sofa, the time of day, a screen lighting up, the tension after a difficult conversation. As soon as that cue appears, the familiar response starts more easily, while your conscious plans carry on running alongside it.1

That is why your phone is sometimes already in your hand before you decided to pick it up.

Being thrifty with attention is not laziness on your brain’s part. It is the most important trick it knows.

How long before something runs by itself?

This is the question everyone asks once they understand how it works. You usually hear a round number attached to it, most often twenty-one days. That number sounds reassuring, and it is too good to be true.

In 2024 a review appeared that examined exactly this question. The researchers gathered twenty earlier studies with 2,601 participants in total, and looked at how long it took before healthy behaviour began to run by itself. It covered things like daily movement, drinking water, flossing and eating differently.2

Four of those studies reported a time. The middle participant sat somewhere between 59 and 66 days, so roughly two months. The averages were higher, between 106 and 154 days.

But the number that really matters is the spread. Between individuals it ranged from four days to 335 days. From less than a week to almost a full year.

Sit with that for a moment, because there is something freeing in it. If you notice after three weeks that something still takes effort, you are not weak and you are not behind. You are simply somewhere inside a range that is different for everyone.

The researchers also saw what makes the difference. How often you do it counts, and so does the time of day, whether you chose the behaviour yourself, and whether you enjoy doing it. Habits practised in the morning, and habits people had chosen themselves, tended to grow stronger.

As it should be, the weak spot belongs here too. Eleven of the twenty studies carried a high risk of bias by the researchers’ own assessment, and all of it concerned health behaviour rather than the way you respond to people. These figures are a direction, not a law.

The useful conclusion is simple. Count on months, not weeks. And above all, count on your own pace.

Familiar is not the same as safe

So far this sounds like a gift, and it is one. Yet there is another side to it, and it shows up on that very ride home.

Researchers had people follow a car in a driving simulator, once along a route they knew well and once along an unfamiliar one. On the familiar route they drove closer to the car in front, and they were slower to notice pedestrians heading towards the road. Their reaction times were longer. When a third experiment forced participants to concentrate on the driving itself, the difference disappeared entirely.3

So it is precisely on the road you know best that your attention wanders most easily.

This reaches beyond traffic. With the people you know well, in the conversations you have most often, the familiar response is closest to hand. Not because it still fits, but because it has been practised most.

An efficient brain does not check whether an old response still suits your present life. It knows only one rule: what has happened often, happens easily again.

A man who could not find himself

None of this is a modern discovery. More than sixteen centuries ago someone ran into it already, without a single instrument.

Augustine was a bishop in North Africa, and he decided to do something nobody had done in quite that way before. He set out to write down his own life with complete honesty, not to impress a reader, but to explain himself to God.

Halfway through he gets stuck, and he does so beautifully.

He descends into his own memory and tries to describe what he finds there. They are fields, he writes, and caves and caverns, full of countless things. He runs to and fro through them, he flies, he presses in on every side, and nowhere does he reach an end. Things he never consciously put there are simply lying about.

And then he asks a question that still lands just as hard today.

What then am I, O my God? Of what nature am I?

A little further on he writes something you might put down yourself on a difficult evening: that he has become a puzzle to himself.4 He does not mean it as wordplay. He means it as a complaint.

Something in you can know what you do not

There is one finding that shows how far this can go, and it is simpler than it sounds.

At the back of your head sits the part that lets images in. If it is damaged, after a stroke for instance, a section of a person’s field of vision goes black. Someone in that position says they see nothing there, and they mean it sincerely.

Scientists in Oxford studied a man with such damage. They moved a small dot inside the black area and simply asked him to guess. Was it moving left or right? He said he could see nothing and was only guessing.

Almost all of his answers were right.5

How is that possible? His eyes were still working, and the information was still entering his head. It just did not arrive at the place where you experience something and can put words to it. The information was there. It did not reach him.

Which lets the whole article be summed up in one line: processing something and experiencing something are two different things.

On that ride home exactly the same thing happens, only without any damage. You process the road, the car and the traffic light perfectly well. It simply does not reach the part of you that can tell the story afterwards.

The experiment with the clock

In 1983 an experiment was carried out that this subject has come back to ever since.

Five people were given a simple instruction. Move your finger whenever you like, and remember where the hand of a fast-moving clock was at the moment you first felt the urge. Meanwhile a device measured the activity in their heads.

The result surprised everyone. That brain activity was already rising before the participants said they felt the urge. Depending on the measurement it was about a third of a second to almost a full second.6

A catchy line was made of it soon enough: your brain decides before you do.

That line is too quick, and the research itself shows why. There are two straightforward reasons.

The first. That rising activity need not be a decision at all. Activity in your head always drifts a little up and down, rather like noise. If you line up hundreds of attempts afterwards and take the average, a smooth rising line appears of its own accord. You are not measuring a decision. You are measuring an average.7

The second, and the more important. Moving a finger is not a life choice. When researchers put a real decision to people, about giving away a thousand dollars to charity, that early signal was gone. It was there for the arbitrary button presses, and absent for the considered choices.8

Put simply: for unimportant movements your body often starts before you do. That your important choices are settled before you think about them has never been shown.

Your first reaction is a suggestion, not an order

This is where everything comes together, and where the practical part begins.

Your heart rate climbs before you understand why a room does not feel right. Someone strikes you as untrustworthy without your being able to say why. In neuroscience two things are deliberately kept apart here: the fast systems that detect threat and set your body on alert, and the systems that contribute to the conscious feeling of fear.9 They influence one another, but they are not the same.

That means your body can already be responding before you have an explanation. The response may point to something real that you have not yet put into words. It may just as easily be old, and no longer fit.

On the strength of the feeling alone you cannot tell which of the two it is. That is why a feeling is valuable information, and not a final verdict.

There is something else, and it may be the most uncomfortable part of this article. Habit research shows that people infer from the repetition of their own behaviour that they must have meant it that way.1 I keep doing this, so this is who I am. But how often something happens says nothing about who you are. It mostly says which situations you often end up in, and which answer has been practised most there.

So what can you do? Researchers who gathered the evidence on this reach a conclusion that is useful precisely because it is careful. Conscious thoughts demonstrably influence behaviour, but usually indirectly and with a delay. Consciousness is most useful when behaviour has to be steered by something that is not present right now: tomorrow, a promise, a value, or a person you do not want to hurt.10

So you rarely stop a reaction in the moment itself. What you do shape are the conditions in which the next one arises. Three things work best here, and all three come straight out of what is written above.

Look for the situation, not your character. Do not ask why you are like this, but what happened in the ten seconds before. Where were you, who was there, were you tired or rushed? You are not looking for an excuse. You are looking for the cue the pattern responds to.

Separate the feeling, the explanation and the action. My chest tightens is a signal. He is not taking me seriously is a possible explanation. I need to hit back now is a suggestion. They follow one another so fast that they look like one truth, but they are three different things.

Change the setting before you need willpower. Leave the phone in another room. Do not have the difficult conversation at the hour you are usually exhausted, but on a Saturday morning. Make the first step so small that you manage it even on a bad day. And count, as we saw above, on months.

It was you, just more of you than you could recount

You have probably blamed yourself many times for doing it again. For being too sharp again, putting things off again, reaching for your phone again while you wanted something quite different.

That reproach was aimed at a route you never consciously laid down. It came about while you were busy with other things, in situations you did not always choose yourself.

Understanding where that route comes from is not an excuse, because an excuse closes the door. Understanding does something else: it shows you where the door is.

Augustine could not see through to the end of himself sixteen centuries ago, and it did not stop him writing. You do not have to be able to survey all of yourself either. You only need to know that whatever comes up first is a suggestion, and not the last word.
